Most automation decisions start the same way: someone finds a tool that looks like it solves the problem. Sometimes it does. Often it covers 80% of the process and leaves your team handling the rest by hand.
When an off-the-shelf tool is enough
- The process is standard and matches how the tool works out of the box.
- It touches one or two systems that the tool already connects to.
- Exceptions are rare and easy to handle manually.
Examples: sending invoice reminders from your accounting system, or syncing form leads into HubSpot.
When you need a custom automation
- The process crosses several systems, including ones with no API, such as Kroll or carrier portals.
- The rules are specific to your business: copay handling, three-way matching tolerances, vessel selection.
- Errors are expensive, so you need logging, alerts and a clear exception path.
This is where RPA bots, AI OCR and integrations earn their keep. They follow your process instead of forcing you into the tool’s.
A simple test
Write down every step of the process, including the workarounds. If the tool handles every step and the exceptions, buy it. If your team would still be filling gaps every day, a custom automation usually pays for itself faster.
